Day 5: stopping the feature treadmill and the worker that unblocked YouTube

On the day he zeroed out the previous day's sales, Guilherme traded the compulsion to build features for optimizing onboarding, unblocked a YouTube scraper, and published 5 AI-generated Meta Ads live.

the night

Day 5 opens with a warning: zero sales from yesterday to today. After days of stacking feature on top of feature into Hacker AI — the vertical email marketing agent that runs on top of ActiveCampaign for Brazilian info-product sellers — Guilherme decides the problem isn't a lack of features, it's a lack of conversion. With 142 users signed up, only 24 had connected ActiveCampaign, and only 3 were getting sales. The goal for the day shifts from "build more" to "optimize what already exists": reduce onboarding friction and raise the completion rate.

The turn is made explicit in something Guilherme says himself: instead of stacking features, it was time to do fewer things and do those things really well — he calls it a recurring temptation of vibe coding, the pull to keep shipping without measuring adoption. In practice, that becomes a new onboarding flow: the person pastes the link to their own offer, the system automatically scrapes the page, generates a sample sales email based on that context, only then asks for sign-up to see the result, and from there decides whether to connect ActiveCampaign or skip straight to the dashboard.

The day's technical breakthrough was quiet but structural: after hitting a YouTube bot-detection block, the team built their own worker with a residential IP to extract transcripts and content from any YouTube video without relying on third-party APIs. That unblocks four fronts at once that depended on the same piece: Sentinel (the AI-market radar that generates a daily 7am brief on WhatsApp), monitoring of entire channels with automatic classification between videos, lives, and shorts, and feeding the project's own knowledge base — even tested live by importing the channel of a client, Enzo Neto.

The tensest moment of the stream was trying to publish 100%-AI-generated Meta Ads, using Guilherme's own photo and copy as the creative. The first attempt failed — Instagram account not selected, expired token, empty required field — forcing the ads to be deleted and recreated several times live, with a joke about how fixing that bug felt harder than hitting the R$1 million goal. After regenerating the token, all 5 creatives went up, with an initial budget of R$100/day to bring more email managers to the platform.

The stream closes with R$1,973.93 accumulated toward the R$1 million goal, everything committed and deployed before wrapping up. The takeaway is discipline: the journey isn't about how many features show up in the changelog, it's about how many people actually finish the flow and sell through the product.

key moment

Trying to publish the 5 AI-generated Meta Ads, the system kept failing — Instagram account not selected, expired token, incomplete fields — forcing him to delete and recreate the creatives live. Guilherme joked that fixing that bug was starting to feel harder than reaching R$1 million in sales, until regenerating the token got all 5 ads to go up correctly.

lesson of the night

Stop stacking feature on top of feature and deeply optimize what already exists — because adoption doesn't come from feature count, it comes from reducing the friction of people already trying to use the product.

I need to improve the results curve instead of just adding features. Doing fewer things, but doing those things really well — that's a temptation, it's hard.

what came out of the night

Built live

  • New step-by-step onboarding flow: paste the offer link → automatic page scraping → sample email generation → sign-up to see the result → connect ActiveCampaign or skip to the dashboard
  • Custom scraping worker with a residential IP to extract transcript and content from any YouTube video, without hitting third-party API blocks
  • Full YouTube channel import with automatic classification (videos, lives, shorts) and daily monitoring
  • 5 Meta/Facebook Ads generated 100% by AI, with Guilherme's own photo and copy, published live with a R$100/day budget
  • Adjustments to Sentinel (the AI-news radar with a daily brief) so it wouldn't get confused with the new channel-content radar
  • Reorganization of the Pit Wall/Grid to orchestrate parallel agent squads across the stream's eight terminal windows
